When a Consultant Won't Tell You the Truth

Every week, businesses get approached by consultants promising to "transform" their operations with artificial intelligence. Some are legitimate experts. Others are riding the hype wave, selling tools they found online and calling it strategy.

Red Flags to Watch For

Here's what to look for when evaluating an AI consultant:

Leading with technology, not your problem. A good consultant asks about your workflows, bottlenecks, and goals before mentioning any technology. Here's the thing — if their first meeting is a demo rather than a conversation about your challenges, they're selling products, not solutions.

What to ask: "What problem are you trying to solve for businesses like mine?"

No discussion of governance or security. AI tools often require sharing sensitive business data. If a consultant never brings up data privacy or security protocols, they either don't understand the risks or don't care about your exposure.

This matters especially for businesses handling customer data, healthcare information, or financial records.

Promising quick results. Real AI adoption is incremental. In practice, we recommend starting small, proving value, then scaling what works. If a consultant uses language like "10x your results in 30 days," they're either lying or they don't understand how AI actually works.

No talk of change management. AI tools fail not because the technology doesn't work, but because teams don't adopt them. What we've found is that implementation is only 20% technical — the rest is people, process, and patience.

Vague or no case studies. Real consultants can tell you what worked, what didn't, and what they'd do differently. Vague references like "we've helped companies like yours" aren't evidence. Ask for specifics.

Pushing proprietary lock-in. If a consultant wants to build your workflows on platforms that would make it painful to leave, they're creating dependency, not capability. Good consultants build transferable skills.

No clear success metrics. Every project should have defined success criteria before work begins. If your consultant can't articulate what outcomes you're measuring, they're flying blind—and so are you.

Avoiding "when NOT to use AI." A good consultant will tell you when AI isn't the right solution. The reality is that AI isn't the answer every time. If they can't identify situations where simpler tools work better, they have a hammer and see every problem as a nail.


What Good Consulting Looks Like

Knowing what to avoid is only half the battle. Here's what to look for:

  • They ask questions first. A good consultant listens more than talks.
  • They discuss trade-offs. Real solutions involve choices and compromises.
  • They focus on capability building. The goal is making your team self-sufficient.
  • They're honest about limitations. No consultant knows everything.

Questions to Ask Before Hiring

  1. What similar businesses have you worked with, and what were the outcomes?
  2. What could go wrong in this implementation?
  3. How will you handle team adoption and training?
  4. What are your data security practices?
  5. What happens after the initial engagement?
  6. What would you recommend if AI isn't the right solution here?
